The Problem

Most AI implementations fail. Not because the technology isn't ready, but because nobody designed where it goes.

Companies bolt a chatbot onto an existing process and wonder why nothing changes. Or they hand a team a handful of AI tools and hope someone figures out how to connect them. The result is the same: expensive experiments that never become operational infrastructure.

The problem is architectural. AI isn't a feature you add. It's a layer of your operations that needs to be designed with the same rigour you'd apply to any system that your business depends on.

That's what I do.

How I Think About AI

The biggest mistake is treating AI as a single layer.

They put a large language model at the centre and ask it to do everything. That works for a demo. It collapses at scale. Effective AI operations require architecture. Distinct layers, each doing what it does best.

Tracy E. Garrick

I'm an AI Operations Architect. I design and build the operational systems that let AI do real work inside organizations. Not just answer questions, but execute multi-step business processes: reading documents, extracting information, making routing decisions, drafting communications, coordinating across platforms, and reporting back, with humans in control of the decisions that matter.

This isn't consulting in the traditional sense. I architect systems at the level of data flow, workflow logic, and agent orchestration. I also implement them. Connecting AI to your email, your documents, your project management tools, and the processes that tie them together.

I come to this work from two decades of project and program leadership, managing complex, cross-functional initiatives in environments where competing priorities, established processes, and limited time are the norm. I hold a PMP certification and have spent years designing workflows, building governance frameworks, and leading operational change in organizations that can't afford to break what's already working while they evolve.

The AI landscape is full of technologists who don't understand operations and consultants who don't understand architecture. I sit at the intersection.
